Why 6 weeks is realistic

Most clients think 6 weeks isn't enough time. In reality, the problem isn't the timeframe, but the workflow. If you spend the first week approving a concept instead of booking a venue, things will only get worse from there. We’ve pulled off several forums in that timeframe. Each time, the key was the same: running all processes in parallel from day one. Not sequentially, but simultaneously.

What you can't put off

The first two weeks determine everything. If you haven't booked a venue by the end of the second week, you’re already in trouble. Here are the priorities:

• Venue: sign a contract, don't just "agree" on it
• Team: define who is responsible for what — and document it
• Client communication: agree on the program and areas of responsibility

Logistics is not a minor detail

This is where most teams start "firefighting." We try to prevent that by using a strict system of deadlines for every contractor. For an international forum, it’s critical: flights and transfers for foreign delegates must be confirmed no later than 3 weeks before the event. Any delay, and you’ll be missing a delegate for a key session.

Rehearsals are not a formality

A technical run-through is mandatory. Not "if we have time," but mandatory. We build it into the plan from day one. For a hybrid forum, we include a separate stream test with a backup channel. If the online portion freezes in the first 5 minutes, the impression of the event is ruined, regardless of how well everything else goes.

Week 1–2

• Signed venue contract
• Approved event program
• Defined team and areas of responsibility
• Tenders launched for contractors (AV, catering, translation)
• Attendee registration open

Weeks 3–4

• All contractors confirmed — contracts signed
• Logistics for international delegates finalized
• Branded materials in production
• Event schedule approved by client
• Contingency plans for technical risks

Week 5 and event day

• Technical run-through completed
• Broadcast test with backup channel
• Briefing for moderators and hosts
• Emergency contact list provided to every team member
• On-site team — everyone in position 3 hours before start time
